Context

Developers need seed data, and Stackra needs analytics on its own product. The owner’s answers DA1 and DA2 (mem L531, 2026-10-20) fix the seed profiles and the analytics tool.

Decision

  1. Seed profiles (DA1). Three profiles: minimal, demo and test. The demo profile is the golden tenant, used for demos and for end-to-end tests.
  2. Product analytics (DA2). PostHog measures Stackra’s own product use.
  3. Analytics service. The analytics service reads read models now. ClickHouse (SaaS) or DuckDB with Parquet (on-prem) is added only when a read model is too slow.

Consequences

  • One golden tenant keeps demos and tests on the same data, so a demo failure is a test failure.
  • Analytics about customers’ data stays inside their tenant. PostHog receives Stackra’s product events only.

Enforcement

planned — the seed command loads each profile in CI; the PostHog event schema is checked by the analytics package tests.

Alternatives

  • Analytics on the production database: rejected; read models only.
